Founding Partner Pilot · San Diego plumbing & HVAC

I'm looking for one San Diego plumbing or HVAC company to prove this with.

For 30 days, I'll work with one qualified shop to recover opportunities already within reach, improve the path from lead to booked job, and selectively create new demand where it makes sense. Then we measure what actually happened — including what turned into collected revenue.

$0 setup · $0 retainer · $0 performance fee during the 30-day Pilot.

One qualified plumbing or HVAC company. We measure what actually happens — no promised revenue, jobs, or rankings.

Check the fit first

A few quick questions about your shop. If the Pilot is not a fit, you'll know before I ask for any contact information.

Why I'm doing this

I don't need another marketing theory. I want proof.

I've built the intelligence and the operating plan: how a territory's demand shows up, where a shop loses opportunities it already has, and how to track what happens after an inquiry. What I don't have yet is a measured public result with a plumbing or HVAC shop. That is what these 30 days are for.

One qualified shop. Real records. The strongest baseline we can build on Day 0. Then we work the opportunities together and measure what actually happened — including what turned into collected revenue. If the numbers are good, you get proof and I get mine. If they aren't, that finding is the honest result, and I'll say so.

This is not a lead-generation package, and it is not an agency retainer. It is one experiment with one shop, judged on what actually happened.

What we'll work on

Recover. Improve. Acquire. Prove.

Four lanes. We start with what you already have, fix the path to a booked job, add demand only where it makes sense, and measure what actually happened.

01

Recover

Start with opportunities already within reach: missed calls, after-hours inquiries, stale or unbooked leads, old estimates, past customers. Not every shop has all of these — the baseline shows what is real.

02

Improve

Improve the path between opportunity and collected revenue: response speed, booking, follow-up, estimate recovery, customer communication, and how offers are presented.

03

Acquire

Create additional demand only where it makes sense. No promised ad spend, no lead-volume promises, no single-channel dependence.

04

Prove

Measure what actually happened: opportunity → appointment → estimate → job → collected revenue. Attribution is stated honestly, not stretched.

Why I'm not starting blind

We don't start by guessing.

These are diagnostic tools used to decide where the Pilot should focus first — not a prerequisite for applying. I run them from public signals, no account access needed.

Who this Pilot is for — and who it isn't.

The Pilot runs with one qualified San Diego plumbing or HVAC company. Qualification is about capacity, desire, authority, and a willingness to measure honestly.

This is a fit if you are

  • A licensed San Diego plumbing or HVAC company
  • Able to take on more booked work
  • Owner, co-owner, or someone who can approve changes
  • Actively trying to grow, not just shopping for leads
  • Willing to implement a change worth making during the 30 days
  • Willing to track what became booked work and collected revenue
  • Open to hearing what did not work as plainly as what did

This is not a fit if you are

  • Outside San Diego County plumbing or HVAC for this Pilot
  • Fully booked with no plan to grow
  • Unwilling to track results honestly
  • Expecting guaranteed customers, revenue, or jobs
  • Looking only for more leads, with no interest in fixing conversion
  • Relying on deceptive or high-pressure tactics

What the 30 days cost — and what comes after.

The Pilot is fee-free while we prove whether this works. The paid relationship only starts if we both choose it at Day 30.

After Day 30 · Territory Partnership

Paid after you collect

No setup fee

No monthly retainer

  1. Find it. The diagnostics and the Pilot point at the first repair worth doing.
  2. Define it. We agree on the repair, eligible sources, attribution rules, and responsibilities in writing.
  3. Repair and track it. We follow each qualifying opportunity through completed work and collection.
  • Only if both sides decide to continue.
  • One plumbing partner per territory once a Partnership is active.
  • Compensation is defined in the written agreement — never published in advance.
See How the Territory Partnership Works

The Pilot does not automatically become a paid engagement, and pay-on-collection compensation begins only under the separate Territory Partnership agreement. I do not promise revenue, customers, appointments, jobs, collections, or ROAS.

After Day 30

What happens when the 30 days end.

1. Review the evidence together

Same records, both sides: opportunities created or recovered, appointments, estimates, jobs, and collected revenue where the evidence supports it. What worked and what did not, stated plainly.

2. Decide whether continuing makes sense

No automatic rollover. An extension requires a separately approved agreement. If the numbers do not support continuing, we stop, and that is a legitimate result.

3. Optional separate Territory Partnership

If the Pilot worked and both sides want to continue, the next conversation is a separate Territory Partnership under a written agreement. Compensation starts only there.

Territory note: I ultimately work with one partner per trade per territory. Starting the Pilot does not itself activate exclusivity — the Pilot Participant gets the first conversation about continuing into the relevant trade territory before I commit that place elsewhere, and exclusivity begins only when a Territory Partnership is formally activated.
