Territory Growth Partner · HVAC & plumbing

Before you spend more on leads, let's find what's actually limiting growth.

Radical Red Rocket is a Territory Growth Partner for HVAC and plumbing shops. I combine the public view of your market — visibility, competitors, reviews, your website — with what's happening inside your shop — response, booking, sales, capacity — to find the highest-leverage place to start. You see your shop in Your Territory Scorecard - map and score in one report - before we talk money. I get paid after you collect.

One plumbing partner and one HVAC partner per territory.

No setup fee. No retainer. We get paid when you get paid.

I map your market from public data — no access needed. Live proof: 165 South Bay plumbing shops measured at 98.8% completeness — see the market map.

Your Territory Scorecard shows your shop in the market: every checked point, the competitors above you, and the whitespace you can take. The public South Bay map is live — see it here. The full sample report is on the Scorecard page.

Tell me your shop. I map your market and email your Territory Scorecard - where you rank, who's above you, and where you can win. No call needed.

The scorecard is free. Private - prepared for your shop only.

Two views

See the market from the outside. See your shop inside it.

The public map shows the market. Your Territory Scorecard shows your position - map and score in one report, with the Website Grader alongside. The Scorecard Review tests which gap matters with your real numbers.

Step 1 is Your Territory Scorecard — free, private, no call needed. The public Territory Market Map shows where the opportunity is. Your Territory Scorecard shows what may be stopping you from capturing it. The Scorecard Review decides which one matters first.

OUTSIDE

What I can see from outside your shop

Market Visibility Reputation Website
  • Public information only — no access needed, free
  • Where you appear, who holds the slots above you, where the whitespace is
  • What homeowners meet before they call: the listing, the reviews, the website

It shows where the opportunities might be.

INSIDE

What I can't see until we talk

Response Booking Sales Capacity Retention
  • Missed calls, after-hours rings, response speed
  • Booking, estimates, follow-up, past customers
  • Capacity for more work and what a job is worth

Only you can see this part. A 30-minute Scorecard Review puts your real numbers next to the public view.

A weak ranking is evidence — not automatically a priority. More demand into a constrained shop just makes the constraint louder. The public view alone can't tell us which problem you have — you have to look at both: the market and your shop.

"The Territory Scorecard shows where opportunities might be. Reviewing it with your real numbers tells us which ones are actually costing you ground."

Sometimes the answer is push a market. Sometimes it is fix the missed calls first — more demand into a leak only wastes money. That call is what the Scorecard Review is for.

The mechanism

Detect. Repair. Recover. Prove.

Four steps. One measurable repair at a time. Each step connects an opportunity to a completed, paid job.

01

Detect

Map the path from demand to payment. Name the biggest measurable leak with the available evidence.

02

Repair

Put the highest-value measurable fix live first. Target 7 business days when the repair scope permits.

03

Recover

Run and tune the repaired path. Expand only after the first repair produces enough evidence.

04

Prove

Track source, appointments, completed jobs, collected attributable revenue, and fee status from shared records.

The customer path

Where does demand leak on the way to a paid job?

An HVAC or plumbing company can spend thousands on leads and still leave jobs on the table. This is the path every inquiry travels - and the stages where it commonly leaks.

Website visitor
Weak offer · Hard-to-find button · Confusing site
Lead
Form drop-off · Missed calls
Contacted
Slow response · No follow-up
Booked
Hard to schedule · No confirm · No reminders
Estimate
No follow-up · Lost jobs
Job sold / done
No review ask · No extra offer
Paid → review → repeat
Forgotten past customers · No win-back

Illustrative pattern, not client data. Which stage leaks first in your shop is exactly what the Scorecard Review finds — sometimes the fix is marketing, sometimes it's response, booking, or capacity.

How it works.

Four steps. See the territory, find the measured problem, repair it, and prove what got collected.

Step 1

See your territory

The public Territory Market Map shows the territory. Your Territory Scorecard shows your position in it - map and score in one report. I build it from public-facing data — no account access needed.

Step 2

Test the gaps

Review the Scorecard. We walk through it with your real operating numbers — missed calls, response time, booking, estimates, collections. Free, 30 minutes.

Step 3

Repair one measurable problem

One priority fix goes live. Target: seven business days after access and approvals.

Step 4

Measure completed attributable work

Territory Partnership. We track qualifying work through completion and collection — I earn the agreed fee after you collect.

Who is a Territory Partnership fit for?

Licensed HVAC or plumbing shops that already get some demand and can take more jobs. You can make decisions and will share accurate lead, job, payment, and attribution records.

Who is it not for?

Shops outside HVAC or plumbing. Shops that only want more leads and will not repair conversion. Owners who will not share job and payment status. Anyone expecting guaranteed outcomes, using deceptive tactics, or fully booked with no plan to grow.

Do I have to rebuild my website?

Only if the day-1 baseline shows your site is the leak. We diagnose first. If we rebuild, it happens on hosting we run, with no WordPress or plugin stacks. You keep your domain. Your email does not change. I move over your services, photos, and reviews.

Don't scale a broken funnel. Fix the leak first, then turn up the pressure.

The Partner Board.

Ten partnership places in San Diego County: one HVAC shop and one plumbing shop per territory. The first 3 signed carry the Founding role. While we partner, I do not serve another shop of your trade in your territory.

A place is locked only when both sides sign the written agreement - a form or a call does not take it. The free scorecard and Review stay open to every shop. Territories and trade slots are named in each agreement. See how the Territory Partnership works.

Who this is for — and who it isn’t.

We only work with shops that operate with integrity. If that is not you, we are not the right partner.

This is a fit if you are

  • A licensed HVAC or plumbing contractor
  • Already getting some demand (ads, search, referrals, or all three)
  • Frustrated by leads that never turn into jobs
  • Willing to look at the full customer path, not just “more leads”
  • Open to honest feedback
  • Running a business you can stand behind
  • Willing to share accurate lead, job, payment, and attribution records

This is not a fit if you are

  • Looking only for more leads, with no interest in conversion
  • Unwilling to report completed jobs, collections, cancellations, or refunds
  • Expecting guaranteed customers, revenue, or jobs
  • Outside HVAC or plumbing
  • Looking for a generic digital marketing agency
  • Unwilling to follow the process we build together
  • Relying on deceptive or high-pressure tactics

A Territory Partnership, not a monthly retainer.

We first identify the measurable leak. Then we decide together whether it is worth fixing.

Compensation and attribution terms are defined in the individual written agreement. I do not promise revenue, customers, appointments, jobs, collections, or ROAS.

Small team. Fast execution. One trade per territory.

Local

Based in the San Diego market. I understand Southern California HVAC and plumbing shops.

Spanish-speaking

I can build a complete Spanish customer path: page, capture, phone, booking, and follow-up.

Fast

I target one priority repair in 7 business days after full access and approvals when the repair scope permits. No layers of account managers.

About Radical Red Rocket

HVAC and plumbing shops are great at the real work. I put the best opportunities to work so more of the right interest becomes a booked job, and a better week for you and your team.

I’m Nef (Nefer Lopez), San Diego born and raised. I’ve been in marketing since 2011 — I’ve sat in different seats: agency, in-house, and software. I run a small roster on purpose: the work is judged on booked jobs and collected revenue. HVAC and plumbing only.

FAQ

What is a Territory Partnership?

A pay-on-collection partnership for HVAC and plumbing shops. First, Your Territory Scorecard - free - shows where your shop stands in the market - map and score in one report. Then one priority improvement goes live, and a weekly scorecard tracks calls, booked jobs, completed jobs, and collected revenue - and the next opportunity gets worked next. Details under How it works.

How does the Territory Partnership work?

There is no setup fee and no monthly retainer. I earn the compensation defined in our written agreement after you collect payment from qualifying attributable business.

Do you guarantee more money?

No. I do not promise revenue, customers, appointments, jobs, collections, or ROAS. Compensation applies only after you collect qualifying attributable revenue under our written agreement.

What if the biggest problem isn't marketing?

Then I'll say so. Some shops are fundamentally healthy and the best move is to push the market harder. Others are leaking demand they already have - missed calls, slow response, unclosed estimates - and more marketing only makes the waste bigger. The Scorecard Review decides with your real numbers.

Who is a fit?

Licensed HVAC or plumbing. Owner or someone who can decide. You already get some demand, can take more jobs, and will share accurate lead, job, payment, and attribution records. Chula Vista and San Diego County are the first markets.

What does Your Territory Scorecard need from me?

A live website and an active Google Business Profile, in a territory I have mapped (San Diego County now). Those are the two things the scorecard reads - public signals only, no access, no cost. Missing one? Still reach out. We talk about what to fix first.

Do I need a CRM?

It helps. We use your current tools when we can. Not having a CRM does not block the apply form. We talk about it on the call.

Will you publish my shop?

Only with your written OK, after real numbers exist. Three steps: private use of anonymized numbers, an anonymous story, or a named story. You pick, and you can say no at any point.

Can I see the economics with my numbers?

Yes. The Territory Partnership Calculator maps a typical month and shows what your shop keeps at a fee you choose. It is an illustration, not a diagnosis or a revenue promise.

Do I have to rebuild my website?

Only if the day-1 baseline shows your site is the leak. We diagnose first. If we rebuild, we do it on hosting we run, with no WordPress or plugin stacks. You keep your domain. Your email does not change. I move over your services, photos, and reviews.

Do you take a percentage of everything my company earns?

No. Only qualifying incremental business that both sides can attribute to the Radical Red Rocket system can count. The written agreement defines the sources, evidence, timing, and compensation method.

How do I book?

Request Your Territory Scorecard with the form at the top. If you fit, we book a time to review it together. Or call (619) 975-3627.

See your position. Work the opportunities. Track what gets paid.

Start with Your Territory Scorecard - free. Use the Scorecard Review to test the opportunity with real numbers. If working together makes sense, align compensation with qualifying attributable business you collect. And once one constraint moves, we find the next one.
