System 01: Capture & track every lead

Log every lead source, stage, and response time so you manage cost per booked job — not vanity CPL. HVAC & plumbing customer acquisition curriculum.

Curriculum system for HVAC and plumbing. Part of the Booked Job Machine. Work with Nef installs for founding clients.

At a Glance

  • Outcome: Every call, form, LSA lead, and walk-in has a source, timestamp, and next stage in one place.
  • Time this week: 45–90 minutes
  • Depends on: Willingness to log honestly
  • Unlocks: Later systems (paid, scoreboard) need this foundation
  • Tools: Leak score · Templates · Checklists

Do This Week

  1. List every place a lead can enter (phone, LSA, website form, GBP message, Meta, door hang).
  2. Pick one tracking line or call-tracking number for paid channels (or separate lines for LSA vs GBP if volume allows).
  3. Create a CRM sheet or Jobber/ServiceTitan stages: New → Contacted → Quoted → Booked → Won/Lost.
  4. Add columns: source, received_at, first_contact_at, booked_yn, job_value.
  5. Log every lead for 7 days — no exceptions. System 12 needs this data.

Owner Checklist

  • Source field required on every new lead
  • First contact time logged (minutes from received)
  • Booked = calendar date + address + source tag
  • UTMs or unique numbers on paid campaigns

Scaling LSA before you can report cost per booked job by source.

How This Fits the Machine

This system is one brick in the Full Acquisition Machine. DIY owners run it manually; I build it on my platforms (tracking, Encharge sequences, Typebot/flows where relevant) with weekly optimization for founding clients.
